Force Field Analysis
Force field analysis is Kurt Lewin's technique for diagnosing a proposed change before committing to it. It rests on the idea of quasi-stationary equilibrium: an established situation is held in place by two opposing sets of forces that balance each other. Driving forces push toward the change, restraining forces hold it back and keep the status quo. The technique makes this field visible: the change sits on a central line, driving forces on one side, restraining forces on the other, each scored from 1 to 5, the length of the arrow conveying its strength. Lewin's own insight is that the equilibrium shifts more effectively by weakening the restraining forces than by adding driving forces. A member of the decision analysis family, it illuminates a single change, its feasibility and the resistance to reduce so that it holds.
Purpose
The technique answers a question of feasibility: will a proposed change hold, and if not, what should be acted on so that it does. It starts from Lewin's observation that a status quo is an equilibrium, maintained by forces that push toward the change and forces that hold it back, roughly in equal measure. As long as the two sets balance, nothing moves. Mapping and scoring these forces shows at a glance which way the field tips and above all where the weight sits that will have to be shifted.
It supports two distinct moments of decision. Ahead of a commitment, it serves to assess readiness for change: is the field already favourable, or does resistance prevail to the point that the ground must be prepared before anything is launched. Once the decision is made, it serves to plan adoption: the what is known, what remains is to learn what will resist and how to reduce that resistance. The deliverable is twofold, a scored force field and a list of targeted interventions, the restraining forces to lower first. It is this second half that sets the technique apart from a plain inventory of pros and cons: it leads to an action plan.
Force field analysis belongs to the decision analysis family, alongside the decision matrix, pro versus con analysis, the analytic hierarchy process and multi-criteria decision analysis. It parts from them on its object. Those techniques compare several options against criteria, to elect the best. Force field analysis bears on a single change already retained and on the forces that will decide its fate. It is the family's tool for change management and adoption.
Usage
When to use it
- Feasibility of an organisational change: gauge readiness for change before committing (new system, new way of working, reorganisation).
- Adoption side of a project: the what is settled, what remains is to map what will resist and where to direct effort to reduce it.
- Surface resistance early: in a workshop, get stakeholders to name the restraining forces out loud rather than discover them at rollout.
- Target the intervention effort: the scored field points out the strongest restraining forces, those whose lowering will shift the equilibrium the most.
When not to use it
- Choice among several defined options: the technique analyses a single change, use a weighted decision matrix or multi-criteria decision analysis to score options against criteria.
- A binary call with few, obvious factors: the full field is disproportionate, a pro versus con analysis captures it faster.
- A decision hanging on quantified financial outcomes under uncertainty: scores of 1 to 5 set by a group are too coarse, use a decision tree or a cost-benefit analysis.
Description
Quasi-stationary equilibrium
The foundation of the technique is a model of Lewin's on social dynamics. Any established situation is a quasi-stationary equilibrium: it looks stable, but that stability is the result of two opposing sets of forces cancelling each other out. Driving forces push toward the intended state, restraining forces hold the current state. The equilibrium is "quasi" stationary because it holds only through this mutual cancellation: change one of the two sets and it shifts. A force is neither good nor bad in itself. A restraining force is a legitimate reason to keep the status quo, to be understood in order to reduce it.
The change under analysis sits on a vertical central line, the equilibrium itself. Driving forces are drawn as arrows pushing toward the line from one side, restraining forces as arrows pushing it back from the other. The face-off between the two pushes is the whole idea, made legible at a glance.
Scoring the forces and reading the field
Each force is given a strength score, most often from 1 (weak) to 5 (strong), and that score is rendered graphically: the length or thickness of the arrow encodes the strength, so that a force scored 4 appears longer or heavier than a force scored 2. The drawing then shows where the field bears down. The scores are totalled on each side. The driving total and the restraining total, compared, tell whether the field favours or fights the change and by how much. This total is the synthesis of a group judgement; it gives an immediate reading. A higher restraining total signals a change that will not hold unless something is done on the ground.
Act on the restraining forces first
The heart of the technique lies in an asymmetry that Lewin established and that intuition contradicts. To shift the equilibrium toward the change, it is generally more effective to weaken or remove restraining forces than to add or amplify driving forces. The reason is mechanical. Adding driving forces raises the total tension in the system, and that tension calls up resistance of the same order: people push all the harder in return. The change, if it happens at all, costs more and holds less well. Reducing the restraining forces, by contrast, lets the equilibrium shift with less tension, and the new state is more durable. This is what makes force field analysis a tool for planning the intervention: once the field is scored, the first question to ask is "which restraining forces can be lowered" and only then "which driving forces to strengthen". The technique meets Lewin's three-step model of change, where weakening the restraining forces is precisely what unfreezes an equilibrium so that it can move.
Running the analysis
The session is short and is best facilitated from a single surface, a board on which the central line is drawn in advance.
- Name the change and place it on the central line
A single change, worded without ambiguity. A vague object such as "become more agile" produces generic forces and no decision. - List the driving forces, then separately the restraining ones
Handling them in two passes forces the group to actively look for resistance and prevents one argument from masking another. - Score each force from 1 to 5
The score is up for discussion, and disagreement over a strength is as instructive as the number settled on: it reveals divergent readings of the same force. - Draw the field
Each force becomes an arrow toward the central line, of length proportional to its score. The drawn field makes visible what a list does not. - Total both sides and read the balance
The ratio of the two totals says whether the field tips for or against. - Choose the interventions
Designate the strongest restraining forces to lower first and secondarily the driving forces to strengthen without creating needless tension. This list is the true product of the session. - Replay the field after intervention
A field drawn once is a snapshot. Re-scoring it when the interventions have had their effect keeps it true.
What makes the exercise fail
Mistaking subjectivity for a measurement
The scores are a collective judgement. A total displayed with false precision does not make it objective. The value of the technique is the conversation it provokes and the intervention plan that comes out of it.
Groupthink and the dominance of senior voices
The restraining forces that matter most are often the ones no one dares name in front of the leader sponsoring the change. Without psychological safety and facilitation that balances speaking time, the workshop lists the comfortable resistances and stays silent on the real ones, which drains the analysis of its point.
Piling on driving forces by reflex
Adding arguments to convince is the intuitive intervention, the wrong one: it raises tension and hardens resistance. The scored field exists precisely to point out the restraining forces to reduce.
Freezing the field
Filled in once and archived, it becomes false the moment the interventions alter the ground. Dating it and replaying it at each step keeps it useful.
Confusing the number of forces with their weight
Five small driving forces do not outweigh two strong restraining forces. It is the weighted sum that decides.
AI considerations
A language model is useful before and after the session. Beforehand, fed with the project documents, stakeholder notes or the account of comparable changes, it produces a first list of candidate forces, driving and restraining, that the workshop will have the task of challenging and completing. It is a better starting point than a blank page, provided it is treated as a first draft. It also serves to flag a force that a group too invested has failed to see, a blind spot of resistance the room works around. Once the real scores are set, it totals the sides, derives the field replayed after intervention and condenses the discussion into short statements.
What it cannot do follows from the nature of the exercise. The scores are a negotiated judgement about a specific organisation, and the model has no access to the political reality of who will truly resist nor with what force: a field scored by a machine is a plausible fiction. The whole value of the technique is the conversation that brings resistance to the surface, and that conversation presupposes a psychological safety no tool creates. Finally, the choice of interventions, which restraining force to lower and at what cost, carries a responsibility that belongs to people. AI can inform the options, it does not decide which one the room has the courage to hold.
Examples
A French-speaking Swiss SME of about 80 employees is considering a move to the four-day week at unchanged pay, and management convenes a workshop to analyse the change. The concept the example illustrates is a single one: the equilibrium shifts more effectively by weakening the restraining forces than by adding driving forces.
The scored field gives a driving total of 12 against a restraining total of 13. The equilibrium tips slightly against the change, at net −1: conviction alone will not make it hold.

The team does not strengthen the driving forces, which would raise the tension and harden the objections on customers and costs. It targets the two strongest restraining forces. Staggering the day off across teams keeps a five-day customer coverage and brings customer availability down from 4 to 2. Framing the move as neutral on the wage bill, at unchanged contractual hours, eases the worry over AVS and LPP contributions. The four driving forces and the two restraining forces left untouched did not move: it is the targeted shift of two restraining forces that made the difference.
Visualisations
The force field is a spatial artefact. The position of an arrow says its camp, driving or restraining, and its length says its strength. This meaning is read in space, which makes it a diagram.
The intervention, for its part, is made of values, a force and its score before then after. The deliverable is the table itself, where the movement specific to the technique, lowering the restraining forces, becomes verifiable: the reader re-adds the sum and recovers the fall from 13 to 9.

Tools
The original surface remains the most effective and often the best: a whiteboard, a flip chart or a plain sheet. You draw the central line, then add the arrows live as the forces are named, lengthening them according to their score. The cost is nil, the drawing reads at once and everyone works standing around the same object, which suits a co-located team.
Remotely or in hybrid, collaborative whiteboards (Miro, Mural, FigJam) carry the same approach: a repositionable note per force, resized or weighted by its strength, and the artefact stays editable and shareable after the session, which makes the field replayed after intervention easier. For the calculation alone, a two-column table, driving forces and restraining forces with their scores, in a spreadsheet or a slide, is enough to total both sides and read the balance. Nothing specialised is required: the technique deliberately runs on the simplest tools, the physical surface for a room gathered together, the digital board for a distributed team.
